Cut a deck down when your slot shrinks

Cut this deck to fit a shorter slot.

Produce:
1. Keep — slides that survive, in order. Each must serve what must land.
2. Merge — slides to combine, with what the merged slide says.
3. Backup — slides moved behind the appendix divider, tagged with the question each answers.
4. Cut entirely — and why they were not worth backup.
5. Timing: seconds per remaining slide, summing to the new slot with 20% left for questions.

Rules:
- *Do not solve this by talking faster.* If the keep list does not fit the timing, cut more and say so.
- Setup and context slides go first. Audiences tolerate less context than presenters expect.
- Never cut the slide that states the ask. A shortened deck that loses the ask has failed entirely.
