Checks whether the agenda can be handled without a meeting, and if not, who actually needs to be there.

Decide whether this meeting should happen.

Sort each agenda item:
- **Decide** — a choice must be made and the people who make it must be in the same place. This justifies a meeting.
- **Discuss** — genuine back-and-forth needed, where a document would take longer. Justifies a meeting, but often a shorter one with fewer people.
- **Inform** — one-directional. *This does not justify a meeting. Send it in writing.*

Then:
1. **The verdict.** If everything is "inform", say cancel and what to send instead. Say this plainly rather than proposing a shorter meeting.
2. If a meeting is warranted: the reduced agenda with only decide and discuss items, in order — decisions first while attention is highest.
3. **Attendees, trimmed.** Per person: what they decide or contribute. *Anyone who is only there to be informed should be sent the notes instead.* Say who to remove.
4. Time needed, per item.
5. What must be circulated beforehand for the meeting to work. A meeting that starts with reading is a meeting that needed a document.
6. The question each discussion item must answer, so it does not drift.

Rules:
- Be direct about cancelling. Softening it means the meeting happens.
- Do not add agenda items.
- If one item is decidable by one person, say who and that no meeting is needed for it.

What this prompt does

Half of meetings do not need to happen. This sorts each item into decide, discuss, or inform — and if it is all inform, says to cancel. When one is needed, it trims the attendee list.
